I'm thinking of purchasing a used 2015-2019 Transit High Roof Extended with high mileage to avoid the delivery delay in getting a new Transit. I prefer the 3.2l diesel and would replace the motor with a new motor from Ford. What other components would you replace at the same time (turbo, injectors, DEF system, rebuild or new trans)?

I've read all the downsides of this motor and I'm okay with them, especially since I will not be using this van for local driving.

Love to hear everyone's thoughts on this idea and what all should be tackled while the motor is being swapped. Has anyone else tried this strategy? If so, any cost breakdowns would be great.

What do you consider high mileage? Knowing the mileage would be important on what parts you would replace beside the engine. If you looking to keep this van long term, then just go with a long block replacement. Since Ford has dropped this engine after 2019, you may have issues later on with certain parts or someone who has background on working on these engines.

Most of the vans I'm looking at have north of 200k miles. If I'm going to be taking on the expense of replacing the motor I want to ensure I'm getting a low cost on the van.

I was leaning toward the long block replacement. I should have included that in my original post as well.

What amount of $$ are you looking to spend for a Transit vehicle? The ones I see are upper 20's to low 30's and by the time you do the engine replacement and associated other parts which may include a rebuilt transmission, you may be spending more than finding a lower mileage gas model with a lot fewer problems.

Changing a Diesel engine is tough from an economic standpoint.
I think the Europeans have this figured out. Diesel is superior for our application.
Diesels are great in vans but then you kill the engine with unrealistic emission controls.
I have not checked prices and you probably know this, you can probably buy three gas engines for the cost of a diesel.....then you’ve lost your mileage cost savings.
Just injectors and injector pump can cost as much as a crate gas engine.
Your strategy is not bad but you’d have fewer surprises with a gas engine replacement.

Budget wise, looking to keep the purchase price around $20-25k. I'm estimating $10-15k for the engine replacement and other elements (turbo, DEF system, injectors, rebuilt trans etc.). 'm comfortable spending $40k on the van overall. I would rather spend that amount and have a brand new motor and other elements than spend that amount or more on a van that has ~75,000 miles on it already.

Just trying to determine what all I should tackle along with the new motor. Figure it will be cheaper to do it all at once than further down the road.

I’d do the DPF, reductant tank, and as much of the EGR system as you can find parts for. Replacing the cooling stack would probably be a good idea too. The radiator might be fouled, and the inter cooler probably will have a tone of oil in it.

Might not hurt to ask the same question on one of the Aussie Ford Ranger forums. They love 3.2L upgrades!
